Camunda 8 vs Bizagi vs Pega: comparing three BPM-market leaders

A detailed comparative review of three leading BPM platforms: architecture, licensing models, target scenarios and real implementation cases.

The BPM-platform market consolidated substantially over the 2020s. From the dozens of players of the 2010s, a few names now dominate the enterprise BPM-systems category. In this piece we compare three of them, representing fundamentally different approaches.

Camunda 8: a BPMN-native platform for developers

Camunda began in 2013 as a fork of the Activiti project, which in turn grew out of jBPM. With version 8 (2022) Camunda radically rethought its architecture, abandoning the classic relational engine in favor of Zeebe — a distributed process engine built from scratch.

Architecture

Camunda 8 is a microservice platform, at the core of which lie:

  • Zeebe — a process engine working with BPMN and DMN on an event-streaming architecture
  • Operate — process-execution monitoring
  • Tasklist — user-task management
  • Optimize — process mining and analytics
  • Identity — access management

The platform is available as Camunda Cloud (SaaS) or self-managed on Kubernetes.

Target audience

Camunda 8 is aimed at technical development teams. All interaction with the platform is via REST/gRPC APIs, and process configuration is via BPMN files in the code repository. A business analyst can work with Camunda Modeler (desktop or web), but actually deploying processes always requires a developer.

Licensing

An open-source Community Edition and a commercial Enterprise Edition are available. Cloud has a consumption-based pricing model.

Bizagi: low-code BPM for business analysts

Bizagi is positioned differently. It is a low-code platform where a business analyst can not only draw a process but deploy it straight away without programming. Its strength is the visual builder for forms and integrations.

Architecture

Bizagi is built on a monolithic architecture with its own process engine. It includes:

  • Bizagi Studio — a desktop process-development environment
  • Bizagi Engine — the server-side execution engine
  • Bizagi Work Portal — a portal for users
  • Bizagi Personas — role management

Target audience

Business analysts and citizen developers. Processes are created mostly in the visual builder; programming is needed only for complex customization.

Licensing

A commercial license by number of users. A free Bizagi Modeler is available — for modeling only, without execution.

Pega: an enterprise-grade end-to-end platform

Pega is the oldest player (since 1983) and one of the most expensive platforms. It is positioned as a universal platform for digitizing customer processes in large corporations.

Architecture

Pega is an integrated platform with its own configuration language (Pega Rules). It includes BPM, CRM, case management, decisioning and robotic automation in a single stack.

Target audience

Large corporations in banking, insurance, telecom and healthcare. Implementations often last years and require certified Pega consultants.

Licensing

Pega has traditionally been one of the most expensive platforms on the market. Licensing is by users, cases or complex deals.

When to choose what

Camunda 8 is the best choice if:

  • You have a strong development team
  • Your architecture is built on microservices
  • Full BPMN/DMN standards support matters
  • You need high performance and scalability
  • You are ready to invest in technical competencies

Bizagi is the best choice if:

  • The main process authors are business analysts
  • You need fast iteration on the business side
  • Your architecture allows a monolithic solution
  • Your budget is medium

Pega is the best choice if:

  • You are a large corporation with a long implementation cycle
  • You need a single platform for BPM, CRM and automation
  • You have the budget for an enterprise-grade platform
  • You are ready to depend on the vendor and its consulting ecosystem

Conclusion

Choosing a BPM platform is first of all a choice of architectural approach and development culture, not a comparison of feature tables. Camunda 8, Bizagi and Pega represent three fundamentally different philosophies: code-first, low-code, and an integrated platform. Each is the right one — for its context.
